Top Business Transformation Keynote Speakers for 2026

Introduction

Most companies in 2026 are running at least one transformation and quietly doubting it. The operating model is being redrawn, growth targets have outrun the old engine, and leadership teams have announced more change than their organizations have absorbed. The best business transformation keynote speakers are useful precisely because they refuse to treat transformation as a launch event. They know the program usually fails between the plan the executive team approved and the behavior that never changed.

This list was selected for credibility, relevance, audience value, stage value, and substance. It mixes operators who have run turnarounds, advisors who still sit inside them, and strategists who explain why most fail. Several former chief executives here are strongest in a fireside chat or moderated conversation, and the entries say so.

1. Peter Sheahan - Transformation From Inside the Work

Peter Sheahan has spent 25 years at the intersection of human behavior, organizational transformation, and technological disruption, and he has partnered on 45 large and complex transformations. ChangeLabs was a large-scale behavior change firm that worked with more than 10 million people across 23 countries, and Karrikins Group was a global management consultancy that ran enterprise transformation programs. He continues this work today with the leadership teams of high-performing organizations, and that is the difference. Most transformation speakers describe change from the outside. He is still inside it, so his material comes from live engagements rather than old case studies. His argument is that the limiting factor is never the strategy. It is the human behavior of the people executing it. Companies don’t transform, leaders do. Humans change first.

On stage, Sheahan is unlike any other business transformation speaker, because he names the mistakes leadership teams make while believing they are doing the right thing. The first is the future state fallacy: the belief that a compelling picture of the destination will pull an organization toward it, when transformation actually begins with an honest and unflattering account of where the business is now. The second is the move most companies describe and few make, from value extraction to value creation, from squeezing more out of the existing model to building one customers will pay more for. His conclusion is blunt. Successful transformation is not a byproduct of ambition, it is a result of alignment, and an organization will only go commercially where its leaders first go personally.

He founded and sold three global companies, has delivered more than 3,000 presentations in more than 40 countries, and is the author of six books, including the international bestsellers Flip and Generation Y. The National Speakers Association named him one of the 25 Most Influential Speakers in the world and made him the youngest member ever inducted into its Hall of Fame. His signature keynote, Accelerating Growth Through Transformation, is built for this brief, alongside Turn Challenge Into Opportunity and Change Into Competitive Advantage and Winning on Value Not Price.

Best for: Transformation launches, CEO and executive team offsites, growth strategy sessions, and organizations whose transformation has been announced but has not yet changed how anyone decides or behaves.

2. Hubert Joly - The Turnaround Built on People

Joly led Best Buy as chief executive from 2012 and later as executive chairman, taking a retailer widely written off against online competition through the Renew Blue turnaround. He is now a senior lecturer at Harvard Business School, where he co-leads executive programs for new and sitting CEOs, and he wrote The Heart of Business, a Wall Street Journal bestseller.

His case is that the turnaround worked because it began with the frontline and with purpose rather than with cost cutting alone. For an audience in the middle of a restructuring, he is proof that the human side of transformation is the commercial side.

Best for: CEO forums, retail and consumer audiences, turnaround and restructuring contexts, and keynotes or moderated conversations.

3. Alan Mulally - The Operating System for Change

Mulally served as president and chief executive of Ford from 2006 to 2014, after leading Boeing Commercial Airplanes. His Working Together management system, built on a single plan, transparent weekly business reviews, and shared accountability, carried Ford through the financial crisis without a government bailout.

He is the clearest example on this list of transformation as a discipline rather than an event. Audiences leave with a concrete operating rhythm, not a mood.

Best for: Large-enterprise leadership meetings, industrial and manufacturing audiences, and general sessions that need an operator’s authority.

4. Ram Charan - Execution as the Real Strategy

Charan has advised CEOs and boards for more than 40 years and has written more than 30 books, including Execution with former Honeywell chief executive Larry Bossidy. He holds an MBA and doctorate from Harvard Business School, where he was a Baker Scholar.

He brings practical clarity about who decides what, how talent is matched to the work, and why plans stall in operating mechanisms rather than slideware.

Best for: Board and senior executive audiences, CEO roundtables, and smaller rooms where extended questions add the most value.

5. Rita McGrath - Seeing the Inflection Point Early

McGrath is a professor at Columbia Business School and the author of The End of Competitive Advantage and Seeing Around Corners. She has received the Thinkers50 award for strategy.

Her argument is that most transformations start too late, because leaders read the early signals of an inflection point as noise. She teaches teams to spot them while there is still time to act.

Best for: Strategic planning sessions, board offsites, and leadership teams defending a business model they suspect is eroding.

6. Roger Martin - Strategy as a Set of Choices

Martin is professor emeritus and former dean of the University of Toronto’s Rotman School of Management, and he co-wrote Playing to Win with former Procter and Gamble chief executive A.G. Lafley. Thinkers50 named him the world’s top management thinker in 2017.

Transformations frequently fail because the strategy underneath them never made a real choice. He forces that choice.

Best for: Executive strategy sessions, consumer and professional services audiences, and leaders rewriting a strategy before restructuring around it.

7. Frances Frei - Fixing Culture at Speed

Frei is the UPS Foundation Professor of Service Management at Harvard Business School. In 2017 she took leave to become Uber’s first Senior Vice President of Leadership and Strategy during its cultural crisis. With Anne Morriss she wrote Unleashed and Move Fast and Fix Things, and they host TED’s Fixable podcast.

She speaks from having repaired culture inside a company under intense scrutiny, and her case that hard problems can be fixed quickly gives teams permission to move faster.

Best for: Culture transformation, trust repair after a crisis, and leadership audiences under pressure to show progress.

8. Ursula Burns - Reinventing an Iconic Company

Burns was chief executive of Xerox from 2009 to 2016 and chair until 2017, the first Black woman to lead a Fortune 500 company. She drove its largest acquisition, Affiliated Computer Services, moved it into business services, and led its 2016 separation into Xerox and Conduent. Her memoir is Where You Are Is Not Who You Are.

Few speakers have reshaped a storied brand twice, first by adding a business and then by splitting it.

Best for: Portfolio and separation decisions, leadership conferences, and fireside chats with senior audiences.

9. Martin Reeves - Choosing the Right Way to Transform

Reeves is chairman of the BCG Henderson Institute, Boston Consulting Group’s strategy think tank, and co-author of Your Strategy Needs a Strategy and The Imagination Machine.

His central point is that transformation has no single playbook. Leaders have to match the approach to how predictable and malleable their environment is, then renew their imagination before the current model runs out.

Best for: Strategy conferences, innovation and growth programs, and audiences that want rigor over inspiration.

10. Indra Nooyi - Repositioning a Global Portfolio

Nooyi led PepsiCo as chief executive for 12 years and as chairman, steering its portfolio toward healthier products under Performance with Purpose. She wrote the memoir My Life in Full.

She brings the long view of a transformation that took more than a decade. She is best booked as a fireside chat or moderated conversation rather than a standard keynote.

Best for: Marquee general sessions, women’s leadership programming, and consumer and global audiences.

Frequently Asked Questions

Who are the top business transformation keynote speakers for 2026?
Peter Sheahan leads the list as the advisor still running transformation work with leadership teams today. Hubert Joly and Alan Mulally bring the operator’s view of a turnaround, while Ram Charan, Rita McGrath, and Roger Martin supply the strategy and execution frameworks.

How much do business transformation keynote speakers cost?
Professional keynote speakers sit in a predictable, negotiable range. Former chief executives of global companies and household-name authors command multiples of that, and moderated appearances by marquee figures are quote-based. Travel, session length, and any workshop add-on drive the rest.

What is the difference between business transformation and digital transformation?
Digital transformation changes the technology. Business transformation changes the operating model, the growth engine, and how leaders decide and behave. The speakers here focus on strategy, culture, and execution.

Should we book a keynote or a fireside chat?
A keynote suits a speaker with a developed argument and a stage practice. A fireside chat suits former chief executives whose value is in the stories behind their decisions, and a moderator can steer it toward your agenda.

How far in advance should we book?
Nine to twelve months for former Fortune 500 chief executives and the most in-demand authors. Six months is often workable for others.

Can these speakers extend into workshops or advisory work?
Several can. Sheahan pairs the keynote with executive team sessions that turn the message into decisions, and McGrath, Martin, and Charan all work directly with leadership teams and boards.
